Before 0ne can address a glass wall, one must be able to see it. this is no easy task as the cultural design and one of the primary characteristics of this kind of dysfunction is its invisibility. I am going to explore some of the fingerprints that you can find on the glass wall. This is by no means a comprehensive list but it is a place to begin when taking a serious look at cultural barriers to operational success.

  1. Observed behavior contravenes a stated value of the organization.

Value statements have become standard in most organizations. They will be touted in flowery language on web pages, in orientation documents, annual reports, and regular employee meetings. This is perhaps one of the most visible signs of a glass wall in an organization. It is for this reason that it will most often go to great lengths to espouse its “values” at every level. The difficulty can be that organizations that function within their values may appear to do the same. The biggest tell is that the glass wall restricts value communications to being conceptual. Alliterated catch phrases, cool sketches and often long-winded exhortations will regularly lay a conceptual framework for the proposed value system. There is an absence of behavioral meat to the value system and a lack of accountability particularly amongst the leadership. It is almost impossible for an organization to function for any amount of time without this part of the glass wall getting dirty and more visible. This often triggers point 3 as well-meaning leadership realizes the disparity between the stated values and the actual behaviors occurring in the organization. Unfortunately, all of these decisions and actions stem from point 2 and so never actually address the wall.

2. Leadership has an external locus of accountability.

There is a decision side and execution side of every glass wall. This separation results in consistent failure to achieve the stated goals of the decision side. This failure is often not even recognized and is either snuffed under a sudden change in language and goals or mined until some small positive is found that can be heralded as institutional success. The internal double speak that takes place to make this happen is both impressive and saddening. The decision side of the glass wall goes on undeterred and oblivious. However, should a failure penetrate the wall, the culture demands an immediate search for unaccountability. This results in a search for an external locus of control for the event and the institution of a blame game that focuses entirely on the execution side of the wall. It is in this category that anyone who challenges the wall most often finds themselves. In the absence of a scapegoat, or in organizations with a wall that has deep foundations and broad impact, the locus of control and accountability can be set in surrounding circumstances or external influences. This causes the culture to enforce a measure of isolation, and in some pernicious cases, place the blame on the population sector they serve. This lack of real accountability is perhaps the strongest defense mechanism employed by the glass wall.

3. There are regular declarations of a new day in the organization.

This most often happens when circumstances make the glass wall just a little more visible. The culture triggers new language and promises of new behaviors, but it then implements them entirely within the boundaries of the glass wall. The function of this particular exercise is to “Windex” the wall and return it to its invisibility. There will be a conceptual recommitment to the stated organizational values. Value training as stated above will be required of every employee. New alliterations, graphics and catchphrases will abound. Unfortunately, new behavior and accountability will not. In some cases, new leadership will be brought in, or more often promoted from within to supervise the “reset”, “relaunch” or other “re”. There is real intent to change here, but the constrictions of the wall and the strength of culture to hide its own dysfunction, blunt the effort, and channel the energy back into the wall itself. Once the wall has been “Windexed” the organization will sometimes declare success and settle into its routine patterns of behavior. Other times the initiative will simply fade away once the smeary grime is no longer apparent.

I have mentioned in various settings The Glass Wall and it has inspired some inquiries. This is my introduction to the concept. I plan to follow it with some more concrete definitions. This series is more organizationally/business oriented.

In my twenty plus years in the hospitality industry and now decade in the non- profit world I have found that many organization have glass walls. These walls are a function of the culture of the organization and interestingly enough transcend changes in leadership, focus, language and communication. Stakeholders at every level rarely recognize these glass walls and even more rarely challenge them. When they do, they are most often bludgeoned into compliance, dismissed or opt to leave. This costs the organization significant resources but the culture most often flips the script to find this type of turnover liability, as an asset. It is in this kind of internal language and attitudes that the glass part of the glass wall is conceived. It becomes so engrained in the organization that while its members understand the importance of the limits placed on them by the wall, they do not see it for what it is. They also cannot see the organizational failure it breeds as it is shrouded in the strongly regulated and distinctly reinterpreted language of the culture. Significant organizational assets are unknowingly tasked with protecting the glass wall both internally and externally.

Cultural boundaries are a necessity for any organization. So the dysfunction does not necessarily reside in the boundaries, rather in their inflexibility and invisibility. In the next few posts on this subject I will discuss what I have seen as the some of the characteristics of cultural boundaries that constitute a glass wall. The very first step in being able to break the glass, is to be able to see it!

Well it has been a heck of year! If you are interested in some of the goings on in the Guidry household you can check out that page. Along with everything else going on I was working on completing, editing and formatting my first book. It is now released on Amazon. I have two other projects on the back burner and I will be starting work on an MBA in January but I am going to make FanIntoFlame.net a priority and get some content out there. I am also seriously considering doing some video blogging here along with my other posts.

So what can you look forward to (or dread…but then why would you come back?) here over the next year. I will be extending my treatment of biblical perseverance and also exploring some leadership concepts around organizational culture. I look forward to sharing some new ideas and re-exploring some old ones as I reconnect with you all. I am sure that launching myself back into the scholastic world and my very cool new position at YES FM will bring up some new ideas and topics. So stay tuned new stuff is on the way.

Meeting

 

Some recent events brought this post to mind so here it is again.

In my 35 years of working experience I have come to recognize a phenomenon I call The Meeting Culture. Interestingly enough it crosses through the borders of the various regions in which I have been employed, across industries and even informal groups.  It became more salient in the later part of my career in the hospitality industry because I was engaged in trouble shooting challenged operations.  As I refocused my life on ministry and spiritual growth I was somewhat surprised to find the same culture at play within the fellowship of ministry, but then people are people no matter where we are.  Interestingly enough the heart of the culture has its genesis in both settings.

The early church, particularly the early Jewish church experienced a new phenomenon.  The practice of Judaism had long been tolerated by the Romans.  Zealots and radicals were put down but synagogues and temple worship were given a pass by the Latin conquerors.  However this new practice, these followers of Jesus were not content with their own kind and taught intolerance of other religions. Jesus was not just a god among gods, he was the God and the only one worthy of worship by all, not just the Jewish people.  Pack that up with the rumors spread by opponents and Christianity became anathema to 1st century rulers.  Gathering became dangerous.  It came to the point that the writer of Hebrews had to encourage and even mandate that the early believers meet together for fellowship and encouragement in the faith (Hebrews 1:25).  However there is a danger.  One that Paul clearly recognized when he wrote to the Corinthians and condemned their time together as not focused on their faith, “…because you come together not for the better but for the worse.”  He extends this warning in a positive sense when in Ephesians 4 he states:  “And he gave some as apostles, and some as prophets, and some as evangelists, and some as pastors and teachers, for the equipping of the saints for the work of service, to the building up of the body of Christ;”  Ephesians 4:11-12  When the meetings stop resulting in “the work of service to the building up of the body of Christ.” – and this is not your local church body – then it ceases to serve or follow the Gospel.

This is what I found as I started engaging businesses in crisis.  The deeper the crisis, the more meetings they had scheduled.  They would have manager meetings, department meetings, position meetings, strategy meetings, every kind of meeting that you can imagine.  They would plan these meetings, record these meetings and unfortunately never adequately execute anything that came out of these meetings.  In most cases the company had fully executable procedures and policies already in place.  So that raises the question, “What is the purpose, what is the drive for all those meetings?”  It became pretty obvious that even in distressed operations people need to feel successful.  This is what they find in their endless meetings…success.  They are able to have the most successful meetings.  They come out of the meetings feeling like they have made real progress.  They feel like they are fulfilling their purpose and calling.  The focus of success ceases to be the execution of purpose but becomes the discussion and planning of purpose.  However life and business are hard.  So when push comes to shove it is easier to have another meeting than to actually hold oneself accountable for the execution necessary for success.  This was fortunate for me as it kept me employed for a couple of decades.

So how does all this apply to our faith.  Let me be clear the gathering of the Saints is mandated by Scripture and empowered by the Holy Spirit.  The problem is when the meetings instead of focusing our faith become the focus of our faith.  When the center of our faith life is in a building instead of in our hearts; that building becomes a cage for the Gospel instead of a launching pad.  The impetus for this is the same as the meeting focused businesses that I have engaged.  We believe that we can find success in our meetings (services, gathering, experiences….).  We can be holy, inspired and powerful inside those four walls.  We are rarely challenged and often supported inside those four walls (unless we find ourselves challenging the culture inside those four walls!).  We are safe in the practice of our faith inside those four walls.  After the conversion of Emperor Constantine in 312 AD Christianity transitioned from a fringe group of Jesus fanatics to the primary religion of Europe.  It was during this period that a corollary to the Meeting Culture developed.  It is the idea that there are special “professional” children of God who really should carry the weight of the Gospel ( re-read Ephesians 4:11-12).  They get to lead the meetings where we can be so successful.  The newest class of these professional Christians is the worship leader.  Again worship is wonderful, but if the top of one’s life in Christ exists only in the midst of well engineered worship sets, we go back to the problem of the meeting culture in business.  The Gospel is contained, not executed.  The personal satisfaction and alleviation of personal responsibility that this culture provided made it grow.  It was easy to move from a fellowship of equals celebrating and sharing the gospel of redemption both together and in their communities to being a culture of meetings and rituals performed by “professional” Christians and from there to the place where the meeting itself became not only a celebration of salvation but the mode of salvation.

There was a time in my life when I measured the health of my faith by the number of meetings I attended.  This week I went to two church services, Wednesday night prayer, a small group, served at youth group and did the Friday morning prayer card session.  I am rocking for the Lord.  Now none of those things is bad.  Not even the collection is bad.  The fact that I used my attendance as a Spiritual scorecard is bad.  Honestly at that time in my life my immersion in the church was probably necessary to my spiritual formation but God had to rip the scorecard out of my hand.  I am particularly stubborn so my grip on that card was pretty tight.  It took pretty intense situations in my life to move me from a meeting scorecard to a biblical scorecard.  Now I know that you are ready for me to lay out all the check boxes on that biblical scorecard.  Sorry, no such luck.  It does  not work that way.  There are two metrics for the scorecard, the Holy Spirit and the Word of God.

Jesus tells the disciples in Luke 12 that when they are brought to judgement for their faith, “The Holy Spirit will teach you in that very hour what you ought to say.”  Paul uses the Holy Spirit as a scorecard for his words to the Romans in chapter 9, “I am telling the truth in Christ, I am not lying, my conscience testifies with me in the Holy Spirit,…” and in chapter 14 he sets the Holy Spirit as the scorecard for the very kingdom of God, “for the kingdom of God is not eating and drinking, but righteousness and peace and joy in the Holy Spirit.”  

David says in Psalm 119:11, “Your Word I have treasured in my heart, That I may not sin against You.” and Jesus uses His Word as the metric for a Hupomone life built on the rock in Matthew 7 as compared to the foolish life of the man who did not act on his Word and built his house on the sand.  This is what we do when we center our lives in the house instead of on the foundation.

Build your faith on the Rock.  Fellowship together with purpose (the Gospel) not as a purpose and you will see the hand of God move in and around you like never before.

But in all these things we overwhelmingly conquer through Him who loved us. Romans 8:37

For I am confident of this very thing, that He who began a good work in you will perfect it until the day of Christ Jesus.  Philippians 1:6

I watched my Twitter Feed explode with one-liners a few months ago.  The words “Blown Away”, “Amazing” and “Life Changing” were bandied about with some regularity.  The many, many conferences held every year feature so many incredibly talented public speakers and so much good material.  I want to be clear that almost without exception I highly respect the achievements, concepts and talents of every one of them.  Why then is there not an international explosion of amazing Christian leadership throughout the world after such a life changing, mind-blowing, billion dollar events?

I grew up in the developing years of what I am going to call the “Conference Culture”. Whether it was “The One Minute Manger”, “Evangelism Explosion”, FISH (that was a fun one), Service that Sells, Promise Keepers, The OZ Principle, Who Moved My Cheese, Emotional Intelligence, 21 Irrefutable Laws…well you get the picture…I found one thing to be true:

The more “blown away”, the more “life changing”, the more “amazing” attendees found the speakers and content of any given conference, the less likely it was to have a lasting impact.  The men and women who were truly impacted by the content of any given conference were those who already had a framework that the principles and concepts could fit into.  

Hupomone living is about building that framework.  Notice the end of the last word in that sentence, work.  Paul called Timothy to exactly that kind of work.

Be diligent to present yourself approved to God as a workman who does not need to be ashamed, accurately handling the word of truth.  2 Timothy 2:15

Paul goes on to tell Timothy:  Nevertheless, the firm foundation of God stands, having this seal, “The Lord knows those who are His,” and, “Everyone who names the name of the Lord is to abstain from wickedness.” 2 Timothy 2:19

It is on this firm foundation that we can build the framework of Hupomone living.  We engage the prayer, direction, promises and thanksgiving that will remove us from the reactionary world of circumstances and place us solidly in the steadfast, persevering world of the will of God.  It is only then that those “blown away”, “life changing” sound bytes that are all too quickly lost in the clutter of life to be soon replaced by the next “blown away”, “life changing” sound bytes will no longer blow you away.  They will find that niche, being plugged into a persevering lifestyle that is about maturing and growing anchored on the firm foundation.  That sound byte is unlikely to change your life, but Jesus will.
